Zen Cart to Shopify Migration
This case study highlights a large-scale migration from Zen Cart to Shopify, where more than 200,000 store data records were successfully transferred. The project involved a complex product catalog of over 40,000 products and 10,000+ variants, many of which exceeded Shopify’s native limits. Read on to see how we handled these constraints and delivered a smooth, accurate migration that met all of the client’s requirements.

About Our Client
Our client is an established online retailer specializing in high-quality dog training equipment. Their catalog includes harnesses, muzzles, leashes and professional-grade gear used by dog owners, trainers, and K9 units worldwide. With years of experience, they’ve built a strong reputation for durable products and niche expertise.
Managing their store on Zen Cart had become increasingly time-consuming. Even simple tasks – updating products, adjusting layouts, or improving the shopping experience – required manual work and frequent technical assistance. In contrast, Shopify offered a far more modern and efficient setup, with built-in tools and AI features that made everyday store management faster and easier.
For this migration, the client needed a partner who understood legacy platforms like Zen Cart and could handle a complex catalog without complications. After exploring their options, they chose LitExtension for our proven experience, fast communication, and ability to manage the entire process from start to finish.
Our Client’s Requirements
The client outlined a clear set of requirements for their migration project. Their main request was to migrate all essential Zen Cart data, including products, customers, orders, categories, manufacturers and taxes.
In addition to this, they also requested several Additional Options to ensure their new Shopify store stayed clean and consistent. Since they used the All-in-One Migration Service, all of these were provided free of charge:
- Clear all existing data on the Shopify store before starting the migration.
- Create 301 redirects for products and categories after the migration.
- Preserve original order IDs/numbers on the Shopify store for consistency.
The Challenges
The biggest challenge was the size and complexity of the product catalog. The store had more than 50,000 product variants, as most items offered multiple options. Since Shopify limits imports to about 1,000 variants per day, the migration naturally took longer to complete.
Additionally, many products exceeded Shopify’s 100-variant limit. To support these oversized items, we needed to use a third-party app that could handle extended variant structures without losing data or breaking product organization.
Our Solution
To handle the large number of variants, we planned the migration in structured stages. All products were imported in daily batches to stay within Shopify’s limit of 1,000 variants per day. This helped the process run smoothly without interruptions.
For products that had more than 100 variants, we recommended a suitable third-party variant app to the client. Once the client approved, we adjusted the workflow to fit the app’s requirements. Our team custom-coded the export so that certain options would be excluded from Shopify’s native variant import. Instead, we exported all option data from Zen Cart into the app’s template format and prepared it for upload.
From there, we ran custom import scripts to align the data with the app’s structure. After preparing all the necessary files, we uploaded them into the app on Shopify. This ensured that every complex product retained its full set of options without exceeding Shopify’s limits.
For all other data types, we ran the full migration as usual. After the transfer, our team performed detailed QA testing to verify accuracy across customers, orders, categories, manufacturers and tax data. Once everything passed validation, the store was ready for use, with all data successfully and cleanly migrated.
